Stop Trying to Hold People Accountable

Have you ever worked with someone who knew exactly what they were supposed to do...

and still didn't do it?

Most leaders have.

And the natural response is:

"How do I hold them more accountable?"

It's a reasonable question.

But what if it's the wrong starting point?

What if accountability isn't something leaders create by holding people accountable?

What if accountability is the result of ownership?

When performance slips, organizations often respond with more.

More reminders.

More meetings.

More check-ins.

More policies.

More consequences.

Sometimes those things are necessary.

But they can also create compliance without creating ownership.

And there's an important difference.

People may comply because someone is watching.

They take ownership because they've decided the result matters.

When someone genuinely owns a responsibility, you usually don't have to continually remind them that it's theirs.

They know.

They've accepted it.

And they've made an internal decision to follow through.

That's where lasting accountability begins.

There's also another side of this that leaders don't always recognize.

Sometimes the harder we work to make people accountable, the more responsibility we accidentally take away from them.

We remind.

We follow up.

We rescue.

We step in.

We solve the problem.

And eventually people can learn:

If I don't take care of it, someone else will.

Our attempt to create accountability can unintentionally create dependence.

That's why the leadership challenge isn't simply getting better at holding people accountable.

It's creating the conditions where people willingly choose ownership.

Three Insights to Consider

1. Compliance Creates Minimum Performance

Compliance asks:

"What do I have to do?"

Ownership asks:

"What am I responsible for creating?"

People may comply because they have to.

They take ownership because they've decided it matters.

One completes the requirement.

The other accepts responsibility for the result.


2. Accountability Grows From Ownership

People can understand exactly what's expected of them and still fail to follow through.

Knowing isn't the same as owning.

The shift happens when the thinking changes from:

"They want me to do this."

to:

"This is mine."

When people truly own the result, accountability requires far less external pressure.

It begins to come from within.

3. Leaders Create the Conditions for Ownership

You can't demand genuine ownership.

But you can create an environment where it grows.

People are more likely to take ownership when they understand:

• Why their work matters.

• How their contribution impacts others.

• Where they have the authority to make meaningful decisions.

Great leaders don't simply assign responsibility.

They help people see themselves as responsible for creating the result.

And sometimes that means resisting the temptation to step in and rescue them.

The Thinking Shift

Instead of asking:

"How do I hold people more accountable?"

Ask:

"How do I create the conditions where people choose ownership?"

That changes the leadership conversation completely.

A Question to Reflect On

Think about something you repeatedly remind someone to do.

Who actually owns that responsibility right now?

And what might need to change for them to truly own it?
